How Do You Rally a Team that’s Running on Empty for a Strong Year-End Finish?

Labor Day comes and goes, and suddenly it is a sprint to December 31. Except this year, a lot of leaders are noticing something different. Their teams are not sprinting. They are dragging.

If you are feeling that in your own company, you are not imagining it, and you are not alone. You also do not have four months to fix it. You have about six weeks before the holidays swallow everyone’s calendar and the real window to finish strong closes.

I have believed this for years. How a leader shows up in the last quarter says more about their leadership than how they show up in January. Anyone can run a good first quarter on a fresh budget and new energy. Rallying a tired, distracted team that is quietly deciding whether it even wants to be here next year is the real test of your team dynamics and your instincts as a leader.

Why Is It Getting Harder to Keep Teams Engaged Right Now?

This is not just a post-summer slump. I’m hearing the same thing from leader after leader. It is getting harder to keep people engaged and motivated, especially the younger employees on the team. They want more out of work than a paycheck and a title, and when they do not get it, they rarely announce it. They quietly check out, long before they hand in a resignation letter.

Omnia’s 2026 Talent Trends data, based on 451 respondents across 21 industries, backs this up. More than a third of organizations, 36.3%, report higher turnover than the year before, nearly double the rate in 2025. At the same time, ManpowerGroup reports that 68% of workers globally believe trust in employers is declining. Put those together and you get a workforce that is not quitting outright. It is watching whether you follow through, whether you notice them, and whether the next few months feel like a shared push or just more of the grind.

Most of us run businesses on the fiscal calendar year and run our lives and make critical decisions in the same sequence. This is when the people on the fence make up their minds. Some are holding out for a year-end bonus or a Q1 incentive before they go. If you wait until January to find out who is still really with you, you have already lost your best chance to change their mind.

What Are the Warning Signs Someone Is Already Checking Out?

The signs are usually there well before someone gives notice. Disengagement rarely announces itself. Watch for a cluster of small changes from someone’s normal pattern, like missed deadlines from someone usually reliable, flatter energy in meetings, more last-minute time off, new cynicism about work they used to care about, or longer hours that somehow do not produce more output. Any one of those could be a bad week. A pattern of them is a signal.

A lot of leaders get the response wrong here. The instinct is to rally everyone the same way, with one big pep talk, one all-hands meeting, one “let’s finish strong” email. It feels good. It also does not work, because your team is not one person. It is a group of individuals, wired differently and sitting at very different points of engagement right now.

Why One Rally Cry Does Not Fit Every Team's Dynamics

Here is the opinion I will say plainly. Trying to be all things to all people this quarter is how you burn your own energy and still finish flat. You have a limited amount of time between now and December. Spend it where it will produce a real result, not where it feels the fairest.

That means looking at each person on your team individually. Where are they performing? How are they responding to the push toward year end? Who is all in, and who are you genuinely concerned about?

Put your energy first into your top performers, the people who are engaged and capable but might be tired or unsure where they stand. They are the ones most likely to respond to real investment, and the ones you can least afford to lose. Do not spend that energy trying to rally someone who has already quietly quit, or someone who is actively toxic to the people around them. I know that is uncomfortable to say out loud, but it is true. Your job is not to save them. It starts moving them on, so the drag they create on the rest of the team stops.

I think about this the way I think about football season. No great football coach ever ran the locker room pregame talk by standing up and reading the team a memo about effort. A good coach gets specific, reminds the team what is truly on the line, and gets everyone clear on their role in the win.

I saw this play out years ago with a sales team I was on. In the second week of September, our sales manager took the team away for a short retreat. We did not do rope climbs or trust falls. We got specific about our biggest open opportunities and crystal clear on exactly what each person needed to do to close out the year strong. Suddenly everyone knew their job, and just as important, we knew how to support each other to get it done. That clarity did more for our morale than any speech he could have given.

You do not need an off-site to do this. You need the same discipline. Get specific, get personal, and make sure every person on the team can answer one question. What does a strong finish look like for me, specifically, and who has my back to get there?

Q4 Team Rally Checklist

☐ Review each team member’s recent performance and engagement, not just their numbers

☐ Sort your team into three groups, the fully engaged, the worth investing in, and the not worth the energy right now

☐ Set a clear, individual action plan for each person you are investing in, not a team-wide list

☐ Build in one moment of shared clarity for the whole team, whether that is a retreat, a meeting, or a straightforward conversation about what is really on the line

What Is the ROI of Rallying Your Team Instead of Just Pushing Through?

A strong fourth quarter does not happen by accident, and neither does a weak one. Teams that coast into year end without real attention from their leader tend to lose their best people right when it hurts most, in that January and February window when everyone else is also hiring. The employees you rally well this quarter are far more likely to stay through the new year and walk into next year’s goals with energy instead of starting over exhausted.
