Behavioral Assessment

Behavioral Assessments for Better Talent Decisions

⏱ 12 min read July 2026 Behavioral assessment Hiring Development

Most talent decisions are made with incomplete information. Leaders read resumes, run interviews, and rely on instinct. When those decisions go wrong, the cost is real: turnover, underperformance, disengaged teams, and managers who can't figure out why things aren't working.

There is a better way. Not a replacement for judgment, but something that sharpens it.

Behavioral assessments give leaders objective, validated data on how people are naturally inclined to work. That data makes every talent decision more confident and more predictable, from the first interview through succession planning.

Behavioral data is not a hiring tool. It is a talent decision tool. The organizations that get the most from it use behavioral insight at every stage: who to hire, how to onboard them, how to develop them, and why their best people stay or leave. That is where the real value compounds.

This guide covers what behavioral assessments are, why the data matters, how they apply across the employee lifecycle, and how organizations are using them to build stronger teams and better cultures.

What is a behavioral assessment?

Behavioral Assessment (Definition)

A behavioral assessment is a scientifically validated tool that measures an individual's natural behavioral tendencies, such as how they communicate, respond to pressure, prefer to work, and approach problem-solving. Unlike skills tests or cognitive evaluations, behavioral assessments measure wiring, not knowledge. They reflect how someone naturally shows up at work, not just what they are capable of doing.

Behavioral assessments are not personality tests in the pop-psychology sense. They are grounded in behavioral science and built for use in workplace settings. The best ones are EEOC-compliant, statistically validated, and designed to inform decisions rather than make them for you.

At Omnia, we measure four behavioral dimensions:

Trait What it reveals
Assertiveness How someone approaches challenges and asserts themselves. A highly assertive profile prefers to be in the driver’s seat, taking the lead. Someone with lower assertiveness is more collaborative, supportive, and deferential.
Sociability How someone engages with others. An individual with a high degree of sociability is outgoing, socially confident, and makes decisions with their gut and intuition. An individual with a lower degree of sociability often does their best work on their own, in quieter settings, and bases decisions on facts and data.
Pace How someone manages speed, change, and routine. A person who exhibits a fast pace thrives in quick-moving, high-urgency settings, with varied tasks. On the flipside, there are others who land higher on the methodical side of the trait who prefer steady, predictable work environments with routine tasks.
Structure How someone responds to rules, precision, and attention to detail. A highly structured profile values direction and accuracy and has an eye for detail. Someone with a profile who has less need for structure prefers big-picture thinking over detailed processes and thrives working autonomously.

Every Omnia Assessment presents these four dimensions in an intuitive 8-column format — a behavioral profile that shows how a person is wired to perform on the job.

Why behavioral data matters

The data is clear: most hiring mistakes are not skills failures. They are fit failures.

Research consistently shows that a significant majority of bad hires fail because of attitude, communication style, or misalignment with the team environment, not because they lacked the technical ability to do the job. Resumes and interviews do not catch this. Behavioral data does.

The cost of getting it wrong

A single mis-hire at the manager level can cost between 50% and 200% of the employee’s annual salary when you factor in recruiting, onboarding, lost productivity, and the ripple effect on team morale. For small and mid-sized companies, those costs are felt immediately.

Beyond hiring, a lack of behavioral data contributes to:

  • Development programs that don't work because they're not matched to the individual
  • Managers who don't understand why certain team members aren't performing
  • Employees who disengage because their role doesn't fit their natural work style
  • Leaders who struggle because they were promoted on past performance, not leadership potential

What behavioral data adds

Behavioral data doesn't replace judgment. It adds a layer of objectivity that helps leaders move from, “I have a feeling about this candidate,” to “Here's what the data says about how this person will perform in this role and on this team.”

That shift matters. It reduces bias. It reduces risk. And it creates a common language across your organization for talking about people, performance, and fit. Omnia's own research confirms the shift. According to the 2026 Omnia Talent Trends Survey, 58.1% of organizations now use assessments, up from 44.6% in 2025, with a clear move toward development, self-awareness, and benchmarking top performers rather than using assessments only for hiring. The data is being applied across the lifecycle, not just at the front door.

How Behavioral Assessments Support the Full Employee Lifecycle

The value of behavioral data doesn't stop at the hiring decision. When used consistently, it compounds across every stage of the employee lifecycle.

Hiring Make better first decisions

The hiring process is where most organizations feel the pain of behavioral blind spots most acutely. You bring someone in who looked great on paper, interviewed well, and then struggled in the actual role.

Behavioral assessments, when paired with a benchmark for the role, tell you whether a candidate's natural work style aligns with what the job demands. That's not about screening people out. It's about going into the hiring decision with eyes open.

Job benchmarking makes this even more precise. Rather than evaluating candidates against a generic job description, Omnia lets you build a behavioral benchmark from your own top performers, the people already succeeding in the role. If you are starting from scratch, Omnia's library of more than 200 role-specific industry benchmarks gives you a proven behavioral model to hire against from day one. Every hiring decision becomes more defensible when it starts from data, not instinct.

Development Stop guessing what people need

Most employee development programs are built for the average employee. They apply the same training, the same feedback approach, and the same growth path to everyone. That's why so many of them don't work.

Behavioral data helps you tailor your approach. When you understand how someone operates, you can coach more effectively, assign stretch opportunities that challenge without overwhelming, and create development plans that match how they naturally learn and grow.

  • Use behavioral profiles to personalize coaching and feedback
  • Match development opportunities to an employee's natural strengths and growth edges
  • Identify employees who are ready for more responsibility versus those who need more support first
Team performance Build teams that can truly work together

Team conflict is often framed as a personality problem. It's usually a wiring problem. When you have two people with very different behavioral styles and no shared language to talk about those differences, tension is predictable.

Behavioral assessments give teams that common language. When everyone knows their own profile and understands their teammates’ traits, differences that used to feel personal start to feel explainable. And explainable differences are manageable ones.

  • Use team mapping to visualize behavioral dynamics before a project or team change
  • Help managers understand why certain pairings create friction and how to work with them
  • Build teams with intentional behavioral diversity based on what the team’s output requires
Engagement & retention Understand what keeps people

Disengagement rarely announces itself. People stop raising their hands. They stop bringing ideas. They start doing just enough. And then, one day, they're gone.

Behavioral data helps you get ahead of that. When you understand what makes someone tick, you have a better shot at understanding what motivates them, what frustrates them, and what kind of work environment they'll thrive in. Omnia's 2026 Talent Trends research found that organizations that use behavioral data as part of their engagement strategy report stronger retention outcomes than those relying on surveys alone. Employees who feel their manager understands how they work are significantly more likely to stay.

  • Use behavioral profiles during check-ins to ask better questions about fit and fulfillment
  • Identify employees whose role may have outgrown their natural behavioral strengths
  • Support managers in having retention conversations that go deeper than compensation
Leadership & succession Know who is ready before you need them

Succession planning is one of the most consequential talent decisions a leader makes and one of the least data-informed. Most organizations rely on tenure, performance reviews, and visibility to identify future leaders. None of those signals reliably predict leadership potential.
Behavioral data changes that. Understanding how someone naturally approaches assertiveness, decision-making, and structure tells you a great deal about how they will lead. It tells you who is ready to step up, who needs development before they do, and where a promotion could set someone up to fail.

  • Use behavioral profiles to assess leadership readiness before a succession decision is made
  • Identify high-potential employees whose behavioral strengths align with leadership demands
  • Build development plans that prepare future leaders for the specific challenges of the roles they are moving into

How the Omnia Behavioral Assessment Works

The Omnia Behavioral Assessment is a three-part self-evaluation. Participants select adjectives that describe how they think coworkers see them, then select words that describe how they see themselves, and complete a short information-gathering questionnaire.

Those responses identify four dimensions (assertiveness, sociability, pace, and structure) and generate the Omnia Behavioral Profile: an intuitive 8-column snapshot benchmarked against the role the person is being hired for or developed into. Most people finish in about 10 minutes. There are no right or wrong answers.

From the base assessment, Omnia can generate profiles for hiring, development, coaching, leadership, and team dynamics. The same assessment data powers decisions across the entire employee lifecycle, which means you're building a consistent, cumulative picture of every person on your team.

Omnia has been doing this since 1985. The assessment is scientifically validated, EEOC-compliant, and available in 15 languages across 15 countries. There are no certification fees, no licensing costs, and no black-box scoring. You get the data, and we help you use it with our unlimited personalized client support.

The Business Case: What Better Talent Decisions Actually Deliver

Better behavioral data leads to measurable business outcomes. Here's what organizations consistently report when they apply behavioral assessments systematically across the employee lifecycle:

Decision area Business outcome
Hiring Reduced time-to-productivity, lower first-year turnover, better role-fit alignment from day one
Development More effective coaching, faster skill growth, higher retention of high-potential employees
Team building Fewer team conflicts, better collaboration, stronger performance on cross-functional projects
Engagement Higher employee satisfaction scores, stronger manager-employee relationships, lower voluntary attrition
Leadership More confident promotion decisions, better succession planning, leaders who match their team's needs

These aren't hypothetical benefits. They're the cumulative result of making talent decisions with better information. The organizations that invest in behavioral data aren't chasing a perfect workforce. They're replacing guesswork with evidence.

Getting Started: A Practical Checklist

If you're new to behavioral assessments or looking to use them more intentionally, here's where to start.

  • Build or update your role benchmarks. Know what behavioral profile fits the roles you hire for most often.
  • Integrate the assessment into your hiring process. Before the first interview, not after the offer.
  • Profile your current team. You'll learn things about your team dynamics that will immediately change how you manage.
  • Train your managers on how to read and use the data. A profile sitting in a folder helps nobody.
  • Use behavioral data in development conversations. Not just hiring. This is where the long-term value lives.
  • Revisit profiles during significant role changes. Promotion, team restructure, new manager. These are inflection points.

Frequently asked questions

How is a behavioral assessment different from a personality test? +
Personality tests are often designed for self-awareness or clinical use. Behavioral assessments, purpose-built for the workplace, are a different category. They measure specific, job-relevant traits, they're validated for employment decisions, and they're designed to inform how you hire, develop, and retain people. The Omnia Behavioral Assessment has been validated and refined over four decades of actual workplace use. It's EEOC-compliant, which matters when you're using it in hiring.
When in the hiring process should we use a behavioral assessment? +
Before your first interview and at the same point in the selection process for all candidates. You want to use an assessment as an insight tool, not a blunt filter. The goal is to go into every hiring conversation with better information, not to eliminate candidates before you've talked to them. The data tells you what to probe, not who to pass on.
Can behavioral assessments be used for current employees, not just candidates? +
Yes, and the case for using it with your current team is just as strong. With candidates, you're using data to understand a person’s fit for a job and within a team. With employees, you're using data to coach, develop, and retain people you've already invested in. Omnia clients regularly use behavioral data for development conversations, team mapping, engagement check-ins, and succession planning. One assessment, used well, generates value for the entire tenure of an employee.
How long does the Omnia Assessment take? +
About 10 minutes. No right or wrong answers. Respondents choose words that describe themselves. The format is simple by design, quick and unintimidating for participants while still providing rich behavioral insights for clients.
Is the Omnia Assessment EEOC-compliant? +
Yes. The Omnia Behavioral Assessment is scientifically validated and EEOC-compliant. We have been building and maintaining compliant tools since 1985. Compliance isn't a checkbox for us. It's a non-negotiable part of how we operate.
Can behavioral assessments be biased? +
They can be, if they are not properly designed and validated. The Omnia Behavioral Assessment measures how someone prefers to work, communicate, and approach problems, not traits that correlate with race, gender, age, or cultural background. It is EEOC-compliant, scientifically validated, and built as an insight tool that informs decisions, not one that makes them.
How accurate is a behavioral assessment? +
The Omnia Behavioral Assessment is scientifically validated, meaning it has been tested to confirm that the behavioral patterns it identifies reflect how people actually show up at work. Omnia has been refining the assessment since 1985. It will not predict the future. What it does is replace guesswork with consistent, job-relevant data so leaders make better informed decisions.
Do we need to be certified to use the Omnia Assessment? +
No certification required. Profiles are written in plain language for leaders and managers, not psychologists. There are no certification fees, no licensing costs, and no black-box outputs. You get the data and Omnia's support team to help you use it.
Is the Omnia Behavioral Assessment the same as MBTI (Myers-Briggs)? +
No, and the distinction matters. MBTI sorts people into one of 16 fixed personality types and was built for self-awareness, team building, and communication training, not hiring. In fact, the Myers-Briggs Company itself states MBTI "shouldn't be used in hiring" because it hasn't been validated for selection decisions. The Omnia Behavioral Assessment, in contrast, is purpose- built and validated for employment use. It measures where someone falls on a spectrum of workplace behavioral traits, compares those against the specific needs of the job, and is backed by decades of EEOC-compliant validation research designed specifically to predict on-the-job fit.
What's the difference between Omnia and a DISC assessment? +
They're built on a similar idea: both measure behavioral tendencies rather than fixed "types." But they differ in structure and application. Generic DISC assessments describe someone's style across four broad dimensions (Dominance, Influence, Steadiness, and Conscientiousness) and are widely used for team-building and communication workshops. Omnia also measures four workplace-specific dimensions (Assertiveness, Sociability, Pace, and Structure), and those responses generate the Omnia Behavioral Profile: an intuitive 8-column snapshot benchmarked against the specific role the person is being hired for or developed into, rather than a general style label. Most people finish in about 10 minutes, and there are no right or wrong answers. The Behavioral Profile can also be paired with Omnia's cognitive and grammar assessments when a role calls for that fuller picture, which makes it built for hiring and development decisions, not just team exercises.
How does the Omnia Behavioral Assessment compare to the Predictive Index (PI)? +
Both the Omnia Behavioral Assessment and the Predictive Index (PI) Behavioral Assessment are quick-to-complete, adjective selector tools used to evaluate workplace drives and job fit, and both measure four constructs. But ease of set-up, report clarity, and flexibility for all business sizes sets Omnia apart. Omnia delivers plain-language narrative reports that any hiring manager can read and act on immediately (no certification required) paired with clear, easy-to-read graphs and narratives benchmarked to specific jobs. Omnia also measures factors that can flag potential stress-related challenges or even attempts to evade the assessment. PI requires adoption of an entire system, with behavioral pattern charts and reference profiles that are typically supported by additional certification and training for full proficiency. For small and mid-sized businesses especially, Omnia is built to get HR teams up and running fast: onboarding takes days, not weeks, and reports are usable out of the box by managers with no special training. Unlike PI, Omnia also offers flexible, cost-effective pricing including per- assessment options for lower-volume hiring rather than locking teams into large, mandatory annual subscriptions, so smaller companies aren't paying for enterprise-scale capacity they don't need.
Can the Omnia Behavioral Assessment tell if someone answered honestly? +
Yes and No. Nobody can know with absolute certainty whether someone is approaching an assessment with authenticity. However, the Omnia Behavioral Assessment includes three stress measures, which, when they are optimal, are strong indicators of someone having described themselves as honestly as possible. These are known as EPI: Energy, Perspective, and Intensity. A very low or very elevated Energy rating can sometimes suggest the participant is trying to hide their traits or preferences by selecting a minimal or overly high number of responses. The presence of a low or elevated Perspective rating could mean that someone is trying to guess what the “correct” responses are or is overthinking their responses. Intensity reflects how clear their traits are. Too low and their traits are unreadable. Too high could mean the person shows extreme behaviors or, again, that they are guessing what a role requires and overshooting the mark. Optimal EPI means the person has selected enough words to produce a clear and readable graph and they are unlikely to behave in surprising or out-of-character ways.
